Why Lost Customers Are Worth Gold
The average social media agency invests 80% of its acquisition energy into new leads, and almost nothing into former clients. Statistically, this is backwards: an ex-client has already proven that your service delivers value, they know your working methods, and the barrier to returning is low. On average, it costs 5x less to win back an old client than to acquire a new one.
Here are four strategies that work — and when to deploy them.
1. The "No-Sales" Check-in (3 months after departure)
Three months after a client has left, send a personal email without any sales intent. Example:
“Hi {name}, I walked past your shop yesterday and saw the new window display — nicely done. How is your social media doing after our collaboration? No question, no pitch, just curious.”
30-40% respond. Of those respondents, about a quarter indicate that it's "not quite working as hoped." That's your opening.
2. The Feature Update Email (for real improvements)
What if the reason for departure has now been resolved? For example: a client left because you couldn't create TikTok content, and you now have a TikTok specialist employed. Send:
“Hi {name}, I remember we couldn't deliver TikTok content at the time — that was one of the reasons our collaboration ended. Since last month, we have a TikTok team of 2 people. If this is still relevant, I’d be happy to schedule a short coffee.”
Honest, not a sales trick, and it reopens the door.
3. The Annual Report for Non-Clients
Once a year (January is ideal): send ex-clients a short 2-page trend analysis of their industry. No sales, just value. Example subject: "5 social media trends for hospitality in 2026". Two to three ex-clients per round contact us with the question "can you apply these trends for us?".
4. The Gentle, Unfiltered Offer
For clients who left due to price: offer a lighter version of your service. What used to cost them €1,500/month could be €600/month in a Lite package (less content, less reporting, Instagram only). Many ex-clients take up this offer — especially if they've tried to manage without an agency since then.
When It Doesn't Work
Not every lost client can be won back. Be careful with:
- Clients who left after a conflict — usually not worth winning back unless there's been a change on your part.
- Clients who have gone bankrupt — obvious.
- Clients who have taken over your service with an internal team — a heavily contested path; only win if you can demonstrate clear ROI against those costs.
For Agencies: Maintain an Ex-Client CRM
The biggest mistake is simply removing ex-clients from the system after they leave. Keep them in a separate category ("Lost — winback potential"), with the departure date and reason. Set a calendar reminder every 90 days to make contact. A well-maintained ex-client list yields 2-4 won-back clients per year — an average of €40k extra revenue for an SME agency.
